The challenge
Operational reporting sprawled across three EPR extracts, five spreadsheets and two legacy Cognos reports. Definitions of 'elective activity' quietly disagreed between directorates, a fact only noticed when two directorates disagreed on the same number at an executive review.
What we did
- Cross-directorate workshops to agree definitions and clear MI ownership for every KPI.
- Built a Microsoft Fabric lakehouse ingesting EPR, ESR workforce and finance sources through Dataflows Gen2 and notebooks.
- Delivered a certified Power BI semantic model with row-level security by directorate, verified with impersonation tests.
- Trained the internal analyst team through pair work, they own extensions now without us in the room.
Results
- One trusted operational model used by 200+ frontline managers daily.
- Legacy Cognos reports safely decommissioned within three months of go-live.
- Analyst team upskilled, extensions now delivered in-house.
